Automate the flow, not an isolated click
Traditional automation often reproduces one manual action. Intelligent workflow design looks at the full path: an event arrives, information is validated, context is gathered, a decision is made, systems are updated, and exceptions reach the right person. The unit of value is the completed outcome.
Start by mapping states, owners, inputs, decisions, and failure conditions. This reveals which steps need rules, integration, AI interpretation, or human judgment.
Agents need boundaries
AI agents are useful when a task requires interpretation and multiple tool calls, but autonomy must be earned. Give agents narrow permissions, explicit goals, structured outputs, budgets, and stopping conditions. Material actions should require approval until the system has demonstrated reliable performance.
Observability matters as much as intelligence. Log the context used, tools called, outputs produced, and reasons for escalation.
Design for exceptions
The best workflow is not the one that assumes every case is clean. It detects missing information, conflicting rules, unavailable systems, and low-confidence outputs. It provides a clear path to recovery without losing context.
A well-designed process becomes more than automation. It is a measurable operating system that improves as new cases, rules, and models become available.
